Two purchase orders for identical transformers can land at prices ten percent apart—and the difference is rarely the factory. It is the shipping term, the currency clause and the charges hiding between the ports.

Introduction

Buyers compare power equipment quotations the way they compare the equipment itself: ratings, standards, price. But an equipment price is not a landed cost. Between the factory gate and the project site sits a chain of terms, currencies and charges—FOB or CIF, the quotation currency, the payment schedule, terminal handling, insurance deductibles, demurrage exposure—and each one moves money and risk between buyer and seller. Two buyers ordering the same switchgear from the same factory can see total costs differ by more than the discount they negotiated.

The confusion is understandable. Incoterms were written for commodity cargo, and power equipment breaks the template: consignments are heavy, outsized, project-tied and often split across shipments. A term that is perfect for a container of cable can be wrong for a 120-tonne transformer. Currency adds a second layer—equipment is typically quoted in USD while budgets are local, and a delivery date twelve months out can move the effective price by several percent before the first panel is even packed.

Why the Shipping Term Moves the Total Cost

The shipping term decides three things at once: who books the freight, who owns the risk while the goods move, and who pays each charge along the way. Those decisions interact with equipment realities. Heavy, project-critical cargo gives the buyer strong reasons to control the freight themselves—consolidating shipments, holding the schedule, and insuring to the real replacement value rather than a commodity default. At the same time, sellers price risk into whatever they carry: a CIF quotation bundles freight and insurance into the equipment price, usually with margin on top and insurance at minimum cover.

Neither term is “cheaper” in the abstract. FOB shifts work to the buyer but exposes the real costs, which is where negotiation happens. CIF looks simpler on the quote and hides its margin. The second lever is the currency clause. Equipment from China is usually quoted in USD; project budgets are usually local. Three mechanics decide who carries the exchange-rate risk. First, the quotation validity window: a 30-day validity on a twelve-month delivery means repricing risk sits with whoever signed last—push for validity tied to the production schedule, not the calendar. Second, the payment split: a typical structure of 30% advance and 70% before shipment concentrates the final exposure into one date; splitting the balance into milestones—after FAT, against shipping documents—spreads it. Third, hedging: buyers with regular import programmes hedge the exposure forward; one-off buyers rarely do, which makes the validity clause and payment dates the real protection.

The currency clause also interacts with claims. If a warranty claim is settled in the contract currency twelve months later, the effective value of that settlement depends on what the currency did in between. Buyers on long warranties sometimes fix a settlement-rate rule in the contract precisely to keep claims meaningful.

Two of these deserve emphasis. Demurrage is the classic equipment-project failure: the cargo arrives, the documents do not, and free time burns at escalating daily rates while the site waits. And inland movement for a transformer is a small project of its own—route surveys, bridge weight limits and crane scheduling that a commodity freight quote never contemplates. When CIF Is Not the Bargain It Looks Like

CIF has legitimate uses—small shipments, first orders, buyers without freight partners. But on project-critical equipment it carries three traps. The insurance is minimum cover by definition, with a deductible that surfaces only at claim time. The freight is bundled into the equipment price, so no one can tell whether it is competitive—or whether it carries margin. And the arrival schedule rides on the seller’s forwarder, which is fine until the project needs the equipment on a specific week and the seller’s consolidation cycle says otherwise.

The deeper issue is incentive alignment. Under FOB, the buyer’s forwarder answers to the buyer; under CIF, everyone at the arrival end is a subcontractor of the seller. For a container of accessories that is a comfort question. For a transformer that gates a substation energization date, it is a schedule question—and schedule questions are why most experienced buyers land on FOB for the heavy, date-critical consignments and reserve CIF for the rest.

How to Write Terms into the Contract

A term on a quotation is a suggestion; a term in a contract is an allocation of risk. The checklist that holds the landed cost together:

  • State the Incoterm with the named port and the Incoterms edition—for example “FOB Shanghai, Incoterms 2020”;
  • Define the payment split against verifiable events—advance, after factory acceptance testing (FAT), against shipping documents, against arrival;
  • Set the quotation validity against the production schedule, and name the currency for every settlement including claims;
  • Under FOB, insure to full replacement value with a deductible the project can absorb, not the commodity default;
  • Attach document lists—packing, certificates, test reports—so clearance starts before the vessel sails, not after it docks;
  • For out-of-gauge pieces, annex the route survey and lifting plan so inland costs are priced before they surprise;

One supplier holding the whole package simplifies this considerably: one export set of documents, one shipping schedule to consolidate, and one party responsible when a shipment and its certificates disagree.
